What agents can learn from Josh Phegan 

It was not. It was the first lesson.

Because momentum does not start with strategy. It starts with energy. With presence. With people actually connecting with each other rather than sitting back waiting to be told what to do next.

And from there, he built something far more substantial.

The market is not the problem

One of the most important reframes in the session was this.

The market is not the problem.

Not the interest rates. Not the stock levels. Not the buyers. Not the sellers. The problem is when you are unclear about how to respond to it.

Josh spoke about reading conditions the way a surfer reads the sea. You do not argue with the tide. You do not complain about the wind. You observe, you understand, and then you position yourself accordingly.

In estate agency, too many people are still waiting for “normal” to return. The better agents have accepted that this is normal. And once you accept that, the question becomes far more useful.

Given these conditions, what does good look like today?

Relationships are still the whole game

For all the talk of AI, automation and systems, one truth kept coming back throughout the session.

When things get uncertain, people default to trust. Not features. Not funnels. Not clever marketing. Trust.

That comes from relationship depth. From conversations that feel real. From follow-up that feels considered. From people knowing that when things wobble, you are still there, still calm, still in control.

It sounds simple. It is not easy. Because it requires consistency. And consistency is where most people fall away.

Energy, not just effort

This was the bit that probably made a few people shift in their seats.

Estate agency has a habit of glorifying exhaustion. Long hours. Constant pressure. Always on. Always chasing.

Josh challenged that completely. He broke performance down into four states: performance, recovery, survival and burnout.

Not as theory, but as something you can recognise in yourself and your team almost instantly.

The key point was not to pretend you will always operate at your peak. You will not. The key is knowing how to move back towards it.

That means building recovery into the way you work. Not as a reward once everything is done, but as part of the plan.

Because without it, what you get is not high performance. You get erratic performance. And erratic performance does not build momentum. It destroys it.

Stop tweaking your way forward

Another standout moment was when he challenged the way most agencies think about growth.

Last year we did 100 deals. This year maybe we do 110.

It sounds sensible. It sounds safe. It sounds like progress. It is also often the reason people stay stuck.

Because small thinking produces small change.

Josh’s challenge was much bigger. If you did 100, what would it take to do 1,000?

Not because that is the target, but because it forces you to think differently. About people. About structure. About process. About leadership. About what actually needs to change rather than what can be tweaked.

It moves you from adjustment to reinvention.

What great agents actually know

One of the most practical parts of the session was his breakdown of what agents and businesses should truly master.

Not scripts first. Not closing techniques. Foundations.

  • Area knowledge — really knowing your patch
  • Market knowledge — understanding what is happening and why
  • Transactional knowledge — knowing what can go wrong and how to handle it
  • Brand knowledge — being able to explain, with confidence, why you are worth your fee

Only once those are in place do the performance skills really land.

  • Lead generation
  • Winning instructions
  • Delivery

In that order.

It was a useful reminder that many people are trying to perform at a level their foundations do not yet support.

Execution is everything

Perhaps the most important takeaway of all.

You do not get known for what you know. You get known for what you execute.

This industry is full of ideas. Podcasts, webinars, conferences, posts, opinions. Very few people consistently do the same good things, day after day, especially when the mood dips or the market tightens.

Momentum is not built on inspiration. It is built on repetition. The right conversations. The right follow-up. The right standards. Repeated until they compound.

Why this matters now

Because right now, there are two types of agents. Those waiting for things to improve. And those improving while they wait.

The gap between those two groups is not talent. It is mindset, standards and action.
